In a walled city divided into five factions, each built around a single virtue, sixteen-year-old Beatrice Prior takes the aptitude test that guides her lifelong choice and learns she is Divergent, fitting several factions and dangerous to a system that depends on people fitting only one. Warned to keep it secret, she leaves her Abnegation family to join the fearless Dauntless, renaming herself Tris, while her brother Caleb chooses Erudite. She endures a savage initiation of combat and fear simulations, makes friends and enemies, hides her Divergence, and grows close to her instructor Four, whose real name is Tobias. She uncovers a plot by the Erudite leader Jeanine Matthews to use a mind-control serum to turn the Dauntless into a private army against Abnegation. When the attack comes, Tris and Four resist because they are Divergent. Her mother dies saving her and her father dies helping her; she is forced to kill her friend Will under the serum's control; and together she and Four shut down the master program, halting the assault. Jeanine survives, the faction order is shattered, and the survivors flee the city.

Beatrice Prior lives in a walled city sorted into five factions, each devoted to a single virtue: selfless Abnegation, honest Candor, brave Dauntless, peaceful Amity, and intelligent Erudite. Raised in Abnegation, she takes the aptitude test meant to reveal where she belongs and gets an inconclusive result: she is Divergent, fitting more than one faction, a condition the tester warns her to hide because it is treated as a danger. At the Choosing Ceremony each sixteen-year-old picks a faction for life. Beatrice leaves her family for Dauntless while her brother Caleb chooses Erudite, stunning their parents. Taking the name Tris, she throws herself into the Dauntless entrance and begins an initiation among strangers, determined to prove she belongs and to keep her true nature secret.

Dauntless initiation is brutal and competitive, and only the top-ranked recruits will be allowed to stay. Tris endures fistfights, weapons training, and ranking lists that pit the initiates against one another, coached harshly by the leader Eric and, more closely, by the instructor Four. She makes friends in the blunt Christina and the easygoing Will, grows fond of the gentle, struggling Al, and earns the hatred of the vicious Peter. Small and underestimated at first, she climbs the ranks through nerve and cleverness while carefully concealing that she is Divergent, which would put her in danger. Meanwhile the Erudite faction spreads damaging reports attacking the leadership of Tris's old faction, Abnegation, hinting at a wider conflict building beyond the training rooms.

The second stage of initiation forces each recruit through simulations of their worst fears, where Tris's Divergence lets her manipulate the programs in ways others cannot, a talent she must hide to stay safe. The pressure turns some initiates dangerous: Al, humiliated and desperate, takes part in a night attack on Tris and, overcome by shame afterward, takes his own life. Tris continues to rise through the rankings and her bond with Four deepens into something closer. Around them the political situation darkens, as Erudite's campaign against Abnegation grows more aggressive and the Dauntless leadership drifts toward Erudite's side, leaving Tris increasingly certain that a real conflict is coming and that her Divergence puts her at its center.

Initiation reaches its final test, a run through a personal landscape of fears that Tris passes strongly enough to rank at the very top and secure her place among the Dauntless. As she and Four grow closer, she learns more of his guarded past and comes to trust him. But the danger outside is now unmistakable: Erudite, led by Jeanine Matthews, is preparing to move against Abnegation, and the Dauntless are being drawn into the scheme. Tris pieces together that something is planned to use the Dauntless as a weapon, and she realizes that being Divergent may make her one of the few people able to resist whatever is coming, even as she has no idea how soon it will strike.

Erudite's plot is unleashed: a serum injected into the Dauntless turns them into a mind-controlled army that marches on Abnegation to destroy its leaders. Tris and Four, immune because they are Divergent, are caught up in the assault. Tris's mother frees her from execution, reveals she was born Dauntless, and is killed getting her to safety; her father dies soon after helping her reach the control room. Forced to defend herself, Tris shoots her friend Will while he is under the serum's control. Jeanine captures her and turns a heavily controlled Four against her, but he breaks free when Tris refuses to fight him. Together they shut down the master simulation and stop the killing. Jeanine escapes, Tris's parents are dead, and the faction system is in ruins. The survivors, among them Tris, Four, Caleb, Marcus, and Peter, flee the city by train as open war looms.

The Erudite plan is unleashed: a transmitter serum injected into the Dauntless turns them into an unthinking army that marches on Abnegation to wipe out its leaders. Tris and Four, immune because they are Divergent, are caught in the middle. Tris's mother, revealed to have been born Dauntless, frees her from execution and is killed getting her to safety, and her father dies moments later helping her reach the Dauntless control room. There Tris is captured by Jeanine, who has placed Four under a far stronger simulation and turned him against Tris; he nearly kills her before her willingness to die for him breaks the program's hold. Earlier in the chaos Tris is forced to shoot her friend Will, who attacks her under the serum's control, a death that will haunt her. She and Four shut down the master simulation, stopping the slaughter, but Jeanine escapes and the war between the factions is only beginning. Tris's parents are dead, her brother Caleb had sided with Erudite before turning back, and the survivors, including Tris, Four, Caleb, Marcus, and the injured Peter, escape the city by train toward the fence, the old faction system in ruins behind them.
